** Please Like the Video and Subscribe, Thanks ** So what’s the right strategy to dramatically increase employee engagement in your organization? Well let’s first talk about the wrong strategy... Usually, someone from HR has to convince the CEO to spend money on an employee survey. And when the results come back, the data is hoarded by the senior leadership and a committee is formed to brainstorm ways to improve engagement. The committee implements things like an employee appreciation day, an awards program and perhaps even a tweak to the benefits. But the problem with this approach is that over seventy percent of the variance in engagement correlates to the manager. In other words, who your boss is. Front line leaders are the regulators of engagement. So all those top down ideas don’t matter if you’ve still got the same boss, and if your boss hasn’t changed his behaviors. The right employee engagement strategy instead of being top down, is from the bottom up. First, if you want to improve something, measure it. So you do need to conduct an employee engagement survey. Second, make sure each manager gets her own score report. What is the engagement score for her team, and how does it compare with the average score throughout the company. Finally, third step…have managers shares their results with their own teams. It’s not an HR meeting, nothing fancy or formal. Grab a pizza, get in a conference room and do it over a long lunch. The manager is the facilitator, not the problem solver. What areas did we do well in? What should we focus on for improvement? Because the front line workers are the ones who completed the survey, THEY are the only ones who can tell you what needs to change. ** Please Like the Video and Subscribe, Thanks ** We're just going to talk about what is employee engagement, what is the definition of employee engagement? Let's start with what it's not. See, a lot of people think employee engagement is the same as employee satisfaction, but satisfaction doesn't raise the bar high enough. See, I can be satisfied as I clock into work at nine and satisfied as I take my breaks and lunch and clock out at five o'clock. I'm satisfied and I do what is asked of me. More importantly, I'm satisfied but I'll take that executive recruiter phone call that says, "Kevin, are you interested in that job opening from the competitor across the street?" "Ah, I'm pretty satisfied here, actually." "I can get you a ten percent raise." "Oh, well, okay, I'll take that job interview." Satisfaction just doesn't set the bar high enough. Others will say, oh, what it's really about is happiness. We're trying to create happy workers, a happy workplace. I'm not against happiness. I hope everybody is happy, but just because you're happy doesn't mean you're working on behalf of the organization. I've got two teenage daughters who I had to take to the mall to go clothes shopping recently, every parent's worst nightmare. We went into one of these trendy teen clothing stores with the cool-looking young people working everywhere and the music blasting through the speakers. I noticed, we walked in, the workers seemed pretty happy, looking down at their smartphones, but nobody greeted me as we came in the door. They were laughing at one point in the corner, all talking with each other. Not once did they come over and ask me if we were finding everything we needed. When we were checking out, the young woman behind the cash register, she was happily bopping her head to the beats blasting through the speakers, but she didn't try to up-sell me. She didn't offer me the company credit card. The workers there, I really noticed it right away. They sure seemed happy at work. They seemed like they were having a fun, good time, but they weren't necessarily doing the behaviors or performing the way their company leadership probably wanted them to. If engagement isn't satisfaction and it isn't happy, what is it? Basically, employee engagement is the emotional commitment that we have to our organization and the organization's goals. When we're engaged, when we're emotionally committed, it means we're going to give discretionary effort. We're going to go the extra mile. That's the secret sauce. That's why engagement is so important and so powerful. When we are engaged, we give discretionary effort. That means if you have an engaged salesperson, she's going to sell just as hard on a Friday afternoon as she does on a Monday afternoon. If you have an engaged customer service professional, he's going to be just as patient with that irate customer at 4:59 at the end of the shift as he would be at 9:30 in the morning. If you have engaged factory workers, they're productivity is going to be higher, the quality is going to be higher, fewer defects and mistakes, and most importantly, they're going to get hurt less often. Your safety record is going to improve as people are more mindful and aware. Discretionary effort leads to better business results no matter what your job role or responsibility in an organization. Now this is a shame, because the C-level executives, they would care more about engagement if they understood the differences. What they care about, the C-level executives, they really care about investor returns. They care about their stock price. Employee engagement is the lever that can move that needle. I call it the engagement profit chain. Engaged employees give discretionary effort. They're going to sell harder. The service is going to be better. Productivity is going to be higher. That means customers are going to be happier. The more satisfied your customers are, the more they're going to buy and the more they're going to refer you. As sales go up, as profits go up, inevitably your stock price is going to go up Shareholder returns are going to go up. Employee engagement, so-called soft stuff leads to a hard ROI. Several years ago, the Kenexa Research Institute did a study and they found that companies with engaged employees, their stock price was five times higher than companies with disengaged employees, over a five-year time period. I hope that you will help me to spread the gospel of engagement, and it starts with making sure that everybody is on the same page with what engagement really is. A leader's second opportunity is the disengaged people -- or "Bad Apples" -- target them as well - help them adjust their attitudes, or help them find another job! How To Solve Employee Engagement Crisis: Stop your Boat from Sinking

What is employee engagement? Employee engagement is the emotional commitment the employee has to the organization and its goals. This emotional commitment means engaged employees actually care about their work and their company. Engaged employees share goals with organization and are willing to commit discretionary effort to help company succeed in the marketplace. Unfortunately, based on Gallup's State of American Workplace survey, 67% of employees in US are disengaged or actively disengaged at work. Disengaged employees sometimes reffered as to be sinking your boat. The number of disengaged employees (the ones sinking your boat) has been consistent with very small recent improvements for the last multiple decades. ---------------------------------------- How to solve employee engagement crisis There are multiple key stakeholders in organizations that need to take an active role in improving employee engagement: • Managers need to make employee engagement a priority and understand how their interactions with employees cause certain reactions from people • Employees need to take ownership of the situation and take active role in solving the challenges. There are always more engaged people in every group: if highly engaged people are given lead roles they can work with manager to foster the environment where people are more energized and passionate and to create a peer pressure on those, disengaged at work. • Sr. Leadership team needs to make employee engagement a priority and prepare for long term journey. Problem can't be solved by just conducting a survey and taking a few actions. Leadership in every organization need to show by example that employee engagement for the organization is a priority and they are willing to do necessary steps to improve it. • HR team needs to make sure that organization is positioned well to improve employee engagement: Is there a trained person who understands what needs to be done? Who do people go to if they have questions? Is there a technology available to measure employee engagement? Does team know the current levels of engagement? When working with clients I focus on the following questions: 1) How do you to measure evaluate employee engagement levels? There are a lot of survey providers and a lot of different questions that could be used to conduct the surveys. We also recommend clients to work directly with people, that submitted survey results to better understand the story behind the answers. We work directly with employees to gather additional information and to better understand what is happening. 2) What is your organizational talent acquisition strategy and does it focus on putting the candidate with the right employee engagement skills into the managerial positions? Whether hiring from the outside or promoting from within, organizations that scientifically select managers for the unique talents it takes to effectively manage people greatly increase the odds of engaging their employees. Instead of using management jobs as promotional prizes for all career paths, companies should treat these roles as unique with distinct functional demands that require a specific talent set. They should select managers with the right talents for supporting, positioning, empowering, and engaging their staff. 3) How can you train managers to improve their employee engagement skills and better work with people? In today’s HR Basics, we explore employee engagement, what it means to be an engaged employee and a proven method for measuring employee engagement. Engaged employees as those who are involved in, enthusiastic about and committed to their work and workplace. To create an environment where people flourish, employers need to understand what it means to be an engaged employee and how manage people for engagement in their workforce. Although the concepts of employee engagement and job satisfaction are interrelated, they are not synonymous. Satisfaction is about the employee being happy with their job or organization. Satisfaction is an attitude, like organizational loyalty or pride. Engagement is about the employee being actively invested in their work and the value they add to the organization. Engagement predicts satisfaction, as well as many other concrete organizational results. Gallup measures employee engagement using a 12-element survey – called the Q12 - rooted in employees' performance development needs. Each question reflects one element of great managing. Through rigorous research, Gallup has identified 12 core elements that link to key organizational outcomes. These 12 statements emerged as those that best predict employee and workgroup performance. Creating a culture of engagement requires more than completing an annual employee survey and then leaving managers on their own, hoping they will learn something from the results that will change the way they manage. It requires an organization to take a close look at how critical engagement elements align with how managers understand and manage employee needs.

Corinne Walsh, Greg Nash and Andrew Bartley of Platinum Leadership explore how team building and active learning can amplify employee engagement as organizations move from good to great. How important is employee engagement to the bottom-line success of your organization? According to Gallup, it’s fundamental. They estimate organizations with high employee engagement are 147% more profitable than those with low engagement. Gallup describes three categories of workers in the average organization. According to Gallup, the engaged 30% of employees are deeply committed to their organization and emotionally connected to its mission and goals. They routinely contribute their discretionary effort and go the extra mile. The disengaged 52% of workers are less emotionally connected to their employer. They show up but generally give the minimum required. And finally, 18% of employees are actively disengaged. They work against the organization, trying to undermine what their boss is trying to get done. Mark Crowley translates these numbers in Fast Company magazine by saying, “Imagine a crew on a river where three people are rowing their hearts out, five are taking in the scenery, and two are trying to sink the boat.” If it were your company on the river, how many of your employees would be rowing their hearts out, taking in the scenery or trying to sink your boat? For employee engagement to really take off, an organization needs to hire the right people for the right roles, set clear expectations, give people what they need to do their jobs effectively, and be generous with recognition and appreciation. When you’re doing all of this, the time is ripe for team building to take your employee’s engagement to the next level. So with a nod to Simon Sinek, Why do we do team building? To help people experience the joy of working together. It’s too easy to lose sight of how magnificent the people we work with really are. Many of us spend more time with colleagues at work than our families at home. Familiarity can dull our perception of people’s gifts as we collect data to reinforce narrow assumptions and patterns of behaviour. Groups of people get stuck in ruts too. We develop stagnant limiting beliefs about who we are and what we can accomplish together. Even teams with great track records on high plateaus can pick up momentum and set greater standards for themselves. When breakthrough performance is required, team building provides new perspective and energy. It reveals potential waiting to be tapped in the system as its people come to know and trust each other in new and surprising ways. It’s as though the whole company changes channels. The experience creates new neural pathways in your organization’s operating system. This gives your team access to increased agility, creativity and intelligence as they come together. So How does team building actually work? To be useful, team building has to meet the needs of the organization. A random selection of games and activities that worked in another setting does not provide a targeted response to effectively meet your organization’s needs. Team building must be carefully calibrated to complement your leadership, strategy, vision and culture. This requires a significant investment of time and resources, careful planning and skilled execution. Here are four key ingredients we put into our secret sauce to increase employee engagement: 1) A ‘designed team alliance’ 2) The Experiential Learning Cycle 3) Challenge by Choice 4) Systems Coaching So there’s a bit on the Why and How of team building. What about the What, as in what activities can you actually run during your strategic planning, employee training or corporate retreat? Team building can run from the mad to the ridiculous, and sometimes seemingly simple exercises are the most magical of all. You’ve seen scores of examples in the past few minutes. We like to say, ‘This isn’t rocket science. It’s harder than rocket science!' Every primer, activity and debrief is carefully pieced together to help people find and choose new ways to become part of a stronger team. Through team building and active learning, you can invite people to open their eyes, take a little risk and experience their colleagues anew. There’s no end to the ideas you can implement to support this process. The discipline is to co-create a container within which it’s more likely for people to buy-in and work together. When team building is part of a sustained commitment to increase alignment between an organization’s leadership, strategy, vision and culture, more people in more boats buy-in and decide to row – together.
